How to modernise a radio fleet without replacing every radio
A staged path from a legacy repeater network to a unified operations platform, keeping the hardware you already paid for.
The blocker in most radio modernisation projects is not appetite. It is the assumption that modernising means writing off the entire installed base at once. It does not.
Stage one — bridge, do not replace
Install a RoIP gateway at the existing repeater. Nothing on the radio side changes and no handset is touched. What changes is that the channel is now reachable from the cloud.
Stage two — add users who never had radios
Supervisors, managers, back-office staff and contractors join the same talkgroups from their existing phones. This is usually where the value becomes obvious internally, because it costs almost nothing and immediately widens situational awareness.
Stage three — turn on dispatch
Bring up the console. Live locations, call history, recording and emergency handling now exist for the whole fleet, including the legacy handsets behind the gateway.
Stage four — replace on the natural refresh cycle
As legacy handsets fail or reach end of life, swap them for rugged Android devices. There is no flag day and no parallel-running period, because both device types were already in the same talkgroup.
Stage five — layer operations on top
Once the devices are smart, add tasking, inspections, asset scanning and attendance. This is the stage that changes the business case from cost saving to operational gain.
